A few years back, I read an article about a CTO who pitched an AI hiring system to his board; the confidence he exhibited was like they had just solved world hunger.

“We will cut recruiting costs by 42% in Q2,” he announced.  

Last Year, I saw him at a conference. He literally looked exhausted,

“We rehired more people to fix that system than we saved with it,” He said to one executive. I was just standing there listening; talking isn’t really my thing, I just go to conferences and listen, anyway.

“The AI screened out qualified candidates for years. We didn’t know until a lawyer called,” He added later.

Funny thing is, this is not rare anymore; it’s happening all the time.

The Layoff-and-Rehire Cycle Nobody Wants to Admit

In 2022, big tech companies discovered, ‘AI could cut headcounts fast’.

Meta, Amazon, and Google all cut tens of thousands of jobs, believing that AI would fill the gaps. Logic: fewer people, more AI, lower costs.

It did not work, people. It did not.

By mid-2024, these same companies were quietly rehiring customer service reps, engineers, and quality assurance specialists they had let go 18 months earlier.

Why the boomerang?

The sole reason is that AI is not perfect and cannot be a perfect employee; it is a tool that needs babysitting.

Like the AI customer chatbot sounds amazing and cost-saving until it tells the customer that “their account is permanently closed,“ now the client needs to talk to a supervisor, and the human supervisor will clean up the mess and manage that angry client who just lost faith in your company.

A recommendation algorithm might look dazzling on a PPT until it tanks the site engagement by 22%. Giving competitors your lunch money.

The Cost Math That Doesn’t Get Published:

  • Layoff costs: $50-100M, which includes severance, legal, and transition costs.
  • AI Integration and deployment cost: $30-80M for tools, training, and infrastructure.
  • Failure remediation cost: $80-150M for rebuilding systems, customer recovery, and legal.
  • Rehiring and retraining cost: Approx $40-60M
  • Total “efficiency gain” initiative cost: $200-390M

I guess, to learn, you should have taken 6 months to plan this upfront before firing 20% of the staff.

Real People, Real Failures

Let’s put some faces on this, because the stories are hard to ignore than numbers

Zillow’s $500M Reality Check

In 2021, Zillow decided to use AI to buy homes directly from homeowners. Smart move on paper: get rid of the middleman, upscaling, own the market.

It was based on their algorithm, which began making offers based on years of housing data analysis. The math looked great.

Until something weird happened.

The AI was doing things in a pattern that cost them $500M.  It started overpaying in wealthy neighborhoods while underpaying the working-class. It was not programmed like that, though; it was trained on historical data, and that data had decades of systemic real estate inequality. To make things worse, the algorithm inherited the bias and scaled it.

The company was in $500M of negative cash flow until someone paid attention and decided to exit the entire business.

Was that a feature failure? No, it was a fundamental model failure, powered by AI and never stress-tested for fairness.

What should have happened?

A fairness audit before deploying the algorithm, which might’ve cost around $200K and 2 months, could have saved the company half a billion dollars.

Amazon’s Hiring AI: The Story HR Won’t Forget

In 2014, Amazon built an AI resume screener. Sounds like a great Idea. It processed thousands of applications in a very short time. It was trained on a decade of hiring data, so, what the algorithm took was that 60% of Amazon’s engineering team were male.

The AI learned the pattern that men are likely to succeed here, and it started ranking the female applicants lower. Here is the thing, though. They didn’t tell AI to discriminate, but it found a pattern and assumed it was predictive.

The system screened out Qualified women for more than a year, until in 2015, engineers noticed gender bias. Then lawyers got involved.

Cost to Amazon?

Not just the Millions of dollars in legal and PR cleanup. It was the recruiting handicap. This was all over Twitter and social media: “Amazon’s AI screens women out.” Try recruiting top talent after that.

What should have happened: There must have been gender fairness testing during the development; they should have checked that the system treats women and men equally. Cost: 100K and some engineering time, and Amazon could have avoided the cautionary tale told in every diversity and training meeting.

Google’s Ad Delivery: Invisible Discrimination

Google deployed an ad-delivery algorithm intended to show job postings to the most qualified people.

But instead, it started showing men the high-paying jobs 3 times more than women with the same qualification and for the same profile.

Different genders in the system = different ads served.

Nobody coded “show the jobs to men”, but the AI learned the pattern from the historical hiring data and replicated the inequities at scale.

The FTC noticed. Google paid $100M+ in settlements.

The Business Analyst Question nobody asks but should be:

How many qualified female candidates never got to see those jobs? How much talent was filtered out by the algorithm? And this is a talent-acquisition problem with business consequences, along with ethical issues.

And Then There’s Salesforce

In 2023, Salesforce integrated AI features into its CRM platform, rolling out tools like Einstein GPT and Agentforce, eager to capitalize on the generative AI boom. The plan was to move fast, capture market share, and be the “AI company.”

But the features were not ready, users reported the AI “hallucinating” data, producing outputs that may be plausible but were inaccurate or incomplete. The AI created multiple fake customer records for the client that their team wasted hours investigating.

Feature rollbacks. Apologies. Trust eroded.

During fiscal 2025, Salesforce’s revenue growth was expected to be 20%, but it ended up at 8%. Not directly attributable to the AI failure, but the timing did raise the question of whether Salesforce is prioritizing speed over quality.

Here is the Pattern No one is admitting to, even after noticing

  1. Leadership casts an eye over AI and decides to move fast.
  2. The Team starts deploying it without considering AI governance or proper testing.
  3. Things don’t go as planned, and things break, like bias, security issues, and compliance.
  4. Millions spent on emergency rectification, brand trust suffers.
  5. Quiet acknowledgement about being rushed in the initial phase.

One cost which is often not considered is human cost, and that is not just a statistical point; that is someone’s career being shaped by an AI code, which was not properly audited.

Why Smart Companies Are Hitting the Brakes

I recently heard from an AI governance head at a major financial services company. She said something that stuck:

“We are not as fast as our competitors or as aggressive in AI adoption and deployment, but we are not getting regulatory letters as well, and our clients have trust in us.”

This is the competitive advantage everyone overlooks

She sees:

  • Banks are rushing to deploy AI too quickly and then getting scrutinized by FTC.
  • Insurance companies that are deploying untested risk models are facing class-action lawsuits
  • Retailers using biased pricing algorithms are losing customers and taking PR hits

Meanwhile, the companies that are taking 8-12 months instead of 3-6 months? They’re sleeping better at night.

A quote from a CFO: “A six-month speed advantage is useless if the next 18 months are spent fixing it.”

We have Seen This Movie Before

This reminds me of the 2008 financial crisis, when everyone was galloping to deploy complex financial instruments. Risk governance was being ignored as too slow, Ethics oversight was being brushed off as too cumbersome. they all wanted to move fast

And then the dominoes fell. and it taught us an important lesson.

Speed wasn’t worth it.

In the late 1990s–early 2000s, hospitals rapidly adopted:

  • Electronic Health Records (EHRs)
  • Computerized Physician Order Entry (CPOE)
  • Many of the deployments were done without sufficient testing, training, or workflow redesign.

In 2005, Han et al.’s study, published in Pediatrics, reported increased mortality following a rushed CPOE implementation at a children’s hospital

Or, more recently, from 2017-19, the social media moderation failures when the platforms deployed AI to moderate content at scale, without testing for cultural context, and this resulted in  mass over-removal of legitimate content and  actual harmful content being under-removed.

The pattern is consistent: Speed now, consequences later.

What This Actually Means for Your Organization

This is not some theoretical philosophy of ethics. This is business operations.

Before your next AI deployment, talk about:

1: “Can we explain why the system made a decision?”

If the answer is “it’s a black box,” you’re one regulatory inquiry away from having to say that under oath. Not a good look.

A customer denied credit, denied a job, denied a loan, they’ll ask: “Why?” If you can’t answer in plain English, you have a problem.

Question 2: “How much will this cost to fix if it breaks?”

Run the math. If a fairness audit now costs $200K and prevents a $30M loss, that will be the cheapest insurance you can go for.

Question 3: “What will be the customer experience like  if the algorithm fails?”

not even a worst case scenario, what if a normal failure, what if your AI hallucinates while being used for recommendation, what if your chat bot gets confused by account status, what if it overcharges certain segment, what happens then?

If the answer is “we lose trust,” then governance is the go-to. Not to be compliant. To be resilient.

Here’s are some recommendations for near future

Immediate Initiative: Audit your top 3 AI systems.

Question to think about: Can we explain every decision the AI makes? Have we tested it for bias? Do we have a kill switch in case something goes wrong?

And you must be honest about what you find.

Short-Term (Next 6 Months): Assign 10-15% of AI budget to governance infrastructure. Not some performative compliance but actual tools, real processes, and real accountability.

Train your teams on fairness testing the same way you train them on security.

Medium-Term (Next 18 Months): Make explainability Mandatory. If your AI cannot explain its decisions in plain language, it doesn’t go live.

Publish a governance framework. Show investors and customers you’re serious about this.

Long-Term: Build a reputation as the company that “gets AI right.” That’s worth more than the 6-month speed advantage you give up.

The Bottom Line

Here’s what the rehires at Meta, Amazon, and Google are learning the hard way:

Speed without governance is just efficient failure.

The companies that will lead in AI aren’t the ones that deployed fastest. They’re the ones who deployed sustainably, with fairness built in, with explainability enabled, with accountability clear.

That takes longer upfront.

But it saves you from becoming a cautionary tale.

And honestly? In a world where one AI bias scandal can cost $500M and destroy market trust, taking an extra six months looks like the smartest business decision you could make.

The future belongs to organizations that learned: Move thoughtfully, not just fast.

Everything else is just expensive learning.
